Simultaneous contribution

In workshops, people usually take turns speaking. One person contributes while everyone else waits. Ideas, questions, and objections have to queue. For the person running the workshop, that means acting as an airtime traffic controller as well as leading the work. Some contributions never make it into the work.

Manage the queue

When people take turns speaking, airtime becomes scarce. As the group grows, the airtime available to each participant shrinks.

And conferencing only makes it worse.

Whoever is running the workshop has to manage the conversation. They encourage participants who have not spoken to contribute, curb those taking disproportionate airtime, sequence contributions, and decide when to stay with a point or move on.

That turns the person running the workshop into an airtime traffic controller. Traffic control is tedious and consumes airtime. Time spent explaining rules, managing turns, and redirecting the flow reduces the airtime available to participants.

Not all airtime goes into new substance. Workshops are social settings. Participants signal agreement, support, deference, or loyalty. That can mean restating points the group has already heard.

“Everything has been said, but not everyone has said it” captures one side of the problem. The other matters more: while old points are repeated, new thoughts, questions, and objections remain in the queue and may be squeezed out when time runs out.

Someone therefore has to decide when enough has been said, when to stay with a line of thought, and when to move on. “That is interesting—let’s stay with it” gives one line of thought more room. “Good point—let’s park that and come back to it” does the opposite.

The workshop still has to reach its objective in the time available. But managing scarce airtime inevitably influences which lines of thought get developed and which are deferred.

That is not poor facilitation. It is what the mechanic requires.

Interventions have a human cost. Skilled facilitators can handle them tactfully, and most participants take them in stride. But however professionally done, having a contribution curtailed or being prompted to speak simply because one has been quiet can still create irritation or self-consciousness. Those reactions may remain unspoken, but the distraction is real.

Established workarounds for the bottleneck

Several established methods try to overcome the limits of one spoken channel. Two workarounds keep the group together: participants can write cards in parallel or take turns in a round robin.

A third creates more spoken channels by splitting the group into breakouts. That increases airtime, but divides the group and its shared interaction. We examine that trade-off on the page Parallel discussion.

Write cards in parallel

Cards and Post-its let participants write at the same time. In the familiar silent card-writing format, however, they write in isolation. During that phase, they cannot see, question, extend, or respond to what others are writing.

This works for a first brain dump. It is far less useful when the value comes from participants triggering and developing one another’s thinking.

Formal brainwriting methods try to add that iteration by passing written contributions between participants so others can build on them. But the interaction remains selective. A contribution is available to the participant who receives it, not simultaneously to everyone whose knowledge or perspective it might trigger.

Once the cards are collected and put on the wall, the workshop returns to one channel. The group discusses what the cards mean, what belongs together, and what deserves attention. Whoever moves the cards also helps direct that conversation.

Digital whiteboards make the card wall easier to reproduce online. Used the same way, they digitize the workaround rather than change the mechanic.

Give everyone a turn

In a round robin, participants take turns contributing one by one so everyone gets airtime. It responds to a real problem: when airtime is scarce, it has to be distributed somehow.

But it solves fairness by separating contribution from relevance. Participants are expected to speak when their turn comes, whether or not they have something useful to add. When they do have something to add, they are expected to wait.

That does more than change the rhythm of the exchange. Thoughts have to be held in mind until the turn comes. Attention can shift toward preparing a contribution for the approaching turn. The expectation to say something encourages repetition and filler.

The exchange becomes less lively and less focused. It can undermine the main potential advantage of speaking one at a time: while one person speaks, everyone else is supposed to give them their full attention. That is less likely when participants are holding thoughts in mind, preparing for their own turn, or listening to contributions made to fill the allocated airtime.

The very use of round robins shows how acutely competition for airtime is felt. Distributing scarce airtime more equally solves one problem. It does so at a high price.

Traditional workshop discussions create two linked problems. Contributions get convoluted. Attention drifts.

When every turn must count

When another chance to speak is uncertain, participants have good reason to make the current one count. Several points get bundled into one turn, even when some don't exactly fit where the conversation is. And because there may be no later opportunity to clarify, each point gets extra context, qualifications, caveats, and explanations. Each point becomes longer and less direct.

Longer contributions lengthen the queue. By the time someone further down the line gets their slot, the conversation has probably progressed somewhat. Some prepared points are now out of place. But a speaking slot finally won is not easily surrendered. Earlier points are revived. Agreement is restated. More airtime goes into social signaling.

This is not a lack of discipline. An engaged participant with several things to contribute has no clean way to make each point where it belongs.

This is a vicious circle: Scarce airtime encourages participants to bundle several points into each turn and protect each one with more context, qualifications, caveats, and explanation. Contributions become longer, less focused, and more guarded, lengthening the queue. Longer waits push more contributions out of context and require more facilitator intervention. Airtime gets scarcer still.

When everyone must listen

Spoken contributions cannot be scanned and, if irrelevant, skipped. Participants can only follow each contribution at the speaker’s pace. When contributions are repetitive or matter little to them, attention is likely to drift.

Giving every speaker the group’s undivided attention may feel courteous. But courtesy to one participant can become disrespect for everybody else’s time. In a 15-person workshop, a three-minute contribution consumes 45 participant-minutes. One person speaks. Fourteen are prevented from sharing their thoughts, questions, and objections.

Underusing participants is not just an immediate productivity loss. A couple of people checking out may hardly affect the discussion. But once a sizable part of the group is no longer listening, why make the effort to develop and present a careful argument? Contributions get thinner. The discussion loses energy. And with less worth listening to, more attention drifts away. Soon, keeping the conversation productive becomes an uphill struggle.

Contribute when you have something to add

There is no need to bundle several points into one contribution or load each one with context and caveats just in case. Direct interaction replaces the managed speaking queue, makes better use of participants’ time, and holds their attention.

Writing lowers the threshold to contribute and removes the airtime excuse for silence. People who find it difficult to speak in front of a group usually contribute freely in writing. The effect matters beyond personality differences. In international settings, participants working in a second language have more time to formulate their point and are less dependent on spoken fluency.

No one needs to be curbed for contributing too much. No one needs to be prompted simply because they have been quiet. Instead of acting as an airtime traffic controller, whoever is running the workshop can focus on the substance: Is the group on track? What is missing? What needs clarification or further work?

Facilitation still happens primarily through speech. Tasks are introduced, instructions clarified, and important points brought to the group’s attention verbally. In-room, people talk directly. Online, voice is carried by a conferencing platform. The XLeap workspaces and mechanics remain the same.

Spoken interaction remains available whenever it is the better mechanic. When something warrants the group’s full attention, whoever is running the workshop can bring everyone together around it.

The difference is choice. Full-group listening no longer has to be the default for every contribution.

More contributions create more triggers

More contributions give participants more to react to.

One observation prompts a question. A question recalls an experience. An objection exposes an assumption. A connection opens another line of thought. One contribution sparks another. That contribution can spark the next.

Participants do not arrive with a complete inventory of everything they know that might matter. Much of that knowledge is recalled only when something else triggers it. More perspectives in play therefore draw more tacit knowledge into the work.

That iterative exchange is the point of collaboration. Participants question, connect, challenge, and develop what others contribute.

This goes deeper than turn-taking allows.

The conversation progresses without moving on

Turn-taking creates path dependency. Early contributions shape what follows. Later speakers tend to respond to what has just been said. Introducing a different line of thought can come across like ignoring the conversation already under way.

That pressure is not absolute. A participant can interrupt the flow and return to the original question. But the longer the group has followed one line of thought, the harder that becomes socially. It puts a premium on willingness to redirect the conversation.

That is an odd requirement. Whether a perspective enters the work should depend on the knowledge or judgment behind it, not on someone’s willingness to push against conversational momentum.

Some participants may therefore never respond independently to the original task. The conversation follows one path while other interpretations, questions, or perspectives remain unexplored.

New thoughts can be added where they belong—not just at the end.

Written simultaneous contribution breaks that dependency. Participants can respond directly to the task, develop what others contribute, and return to an earlier point whenever something new occurs to them.
